Implementation Steps to Success

The knowledge and experience gained in our long history of implementations clearly indicates that the more time and effort invested in the early phases of a project set it in good stead for the future. Our steps to project success include:

  • A strong partnership, team building philosophy with a shared vision
  • Mitigated project risk assessment
  • A clearly defined set of agreed business requirements and project deliverables
  • Realistic project plan specifying individual roles and responsibilities
  • Regular project reviews and communication to the wider business audience
  • Professional training and testing cycles to meet the project objectives

Although our clients engage us to undertake some or all of the implementation processes, we always strive to achieve excellence and will guide our clients through the following implementation processes:

 

Solution Workshop
ProAct will provide a full product demonstration during the initial pre-sales activities in order to provide the potential client with a high-level understanding of the software solutions capabilities. These workshops not only shape and focus the project, but also provide great insight into the clients’ business process and overall project objectives.

Project Start-up Meeting
Having secured commitment to initiate a project, an initial meeting will be arranged to confirm the overall project scope and business goals as well as the inauguration of the project team members, including the definition of their roles and responsibilities. A tentative implementation project plan will also be drafted and will include the key milestone dates. Project Team members, business sponsors and champions will also be elected to the Project Steering Board.

Business Requirements Review
Understanding the client’s business requirements is obviously fundamental to the success of any project. Due to our strength and depth of implementation experience our clients typically engage us in the definition of their business requirements. This is an area where we feel we can add real value to a project. However, some clients may have already defined their business requirements to such a degree that we are only required to convert these business requirements into Application Requirements. This review process may take the form of one or more workshop sessions but will result in the creation of a System Definition Document (S.D.D)

Project Plan Definition
Upon completion of the S.D.D, a more comprehensive project plan may be defined taking into consideration the key tasks associated to the configuration, testing and training of the functional components of the end solution.

Due to the highly configurable nature of the product and skill sets of our personnel, it is common practise to implement a solution within 90 days or less. This helps to reduce overall projects costs whilst preventing any drain on our clients own resources. 

Project Reviews
On a regular basis project review meetings will be held and actions to-date noted against the project plan. Any issues that can not be resolved by the project team will be escalated to the Project Steering Committee for resolution.

User Acceptance
Upon set-up and testing of the solution, the client will be asked to validate that the implemented processes meet with business requirements, that the solution is truly operational in terms of business operating procedures (responsive, non cumbersome etc) and that the application environment (servers, network, database etc) are working as intended. Sign-off at this stage enables the solution to move forward into Production.
